I've spent over 14 years in roles where I had to know the difference — advising organizations at Gartner, supporting the fastest-scaling AI startups at AWS, and building products myself. I've specialized in AI over the last 8 years and I've seen what works in production and what looks good in a demo.

Operator's Log is my attempt to share that perspective. Not the loudest take. Not a vendor pitch. Just honest, grounded observations from someone who's been accountable for real AI outcomes — and is still in the middle of it.

The AI decisions your team is making this week are creating debt you won't feel until next year.

Not because they're bad decisions. Because they're being made against a landscape that won't exist in 6-12 months.

We've seen this pattern before, but AI tech debt compounds the problem in ways traditional software never did. You build an agent harness to compensate for a model's weaknesses. Then the next model release makes the harness unnecessary and your scaffolding becomes the bottleneck. You fine-tune on today's architecture. Then the base model leapfrogs your tuning and you've burned cycles locking yourself to yesterday's constraints. You design a RAG pipeline around context window limits that double four months later. You hand-roll evaluation frameworks that become irrelevant when the failure modes shift with each new release.

Every one of those bets has a shelf life. And AI adoption in 2026 is stacking them faster than any team can audit.

The dangerous part is that none of this feels like debt while you're accumulating it. It feels like progress. It feels like you're ahead.

Debt only reveals itself when the environment changes and your architecture can't. When a model you built around gets deprecated. When a workflow you automated becomes the bottleneck. When the vendor you chose pivots their pricing and your unit economics change overnight.

The question isn't whether your current AI decisions are correct. It's whether they're reversible or adaptable.

Anthropic just handed its most dangerous model to 50 organizations as a defensive strategy.

Think about that. Dangerous. Defensive. Same sentence.

Project Glasswing is a model that finds and exploits software vulnerabilities better than most humans. It uncovered bugs up to 27 years old in open-source projects. It scanned OpenBSD for under $20,000 where traditional tools failed millions of attempts.

And instead of locking it away or releasing it broadly, Anthropic chose a third path. Restricted access. Vetted partners. Defensive use only.

Here's the paradox that's easy to miss:

The best defense and the worst threat are now the same artifact. The same model that protects your infrastructure is the single most dangerous offensive tool in existence if it leaks.

That changes every assumption about how we govern AI capabilities.
